Sinopec: Hydrogen Heavy Trucks Are Losing to Battery Electric
When the world's second-largest oil company admits hydrogen is losing to batteries in heavy trucking, the industry should pay attention. Sinopec, China's state-run oil giant and the world's second-largest oil company by revenue, has published an internal assessment in its corporate news magazine stating that battery-electric heavy trucks are rapidly taking over the applications once thought destined for hydrogen.
"In the past, it was generally believed that electric vehicles would replace gasoline-powered vehicles, while hydrogen-powered vehicles would replace diesel-powered ones," Sinopec News wrote. "However, with advances in electric vehicle technology and the development of charging and battery-swapping infrastructure, there is a growing trend for electric heavy-duty trucks to take over the traditional application scenarios for hydrogen-powered vehicles — namely, 'medium-to-heavy loads and long range.'"
The assessment is striking coming from Sinopec, which has invested heavily in hydrogen infrastructure — from green hydrogen production plants in Xinjiang and Ordos to a network of hydrogen refueling stations and a 1,150 km hydrogen truck corridor between Chongqing and Qinzhou Port. Even as the company builds out hydrogen capacity, its own analysis suggests the business case is eroding.
Why Hydrogen Is Losing Ground
The physics of hydrogen has always been its Achilles' heel. Hydrogen must be compressed to 350–700 bar for storage, and the tanks alone can weigh over 1,000 lbs on a heavy truck — eating directly into payload capacity. The hydrogen molecule is also tiny and prone to leakage, requiring overbuilt infrastructure and constant maintenance.
Energy efficiency is another major factor. Well-to-wheel, hydrogen fuel cell trucks consume roughly three times as much electricity per kilometer as battery-electric trucks, once production, compression, transport, and conversion losses are accounted for. And approximately 98% of global hydrogen production still comes from fossil fuels — primarily methane reforming — meaning most "hydrogen trucks" today effectively run on natural gas with extra steps.
China's Battery-Electric Truck Boom
China has solved the range and charging equation in ways that undercut hydrogen's remaining advantages. BYD's 1.5 MW flash chargers for light-duty vehicles are already three times faster than the fastest U.S. heavy-truck chargers (WattEV's 1.2 MW megawatt station). For heavy trucks, standardized battery swapping — led by CATL's Qiji Energy subsidiary with its "75#" swappable battery pack — brings refueling times down to diesel parity.
The market response has been emphatic. China sold more than 231,000 hybrid and electric semi trucks in 2025 alone. According to the International Council on Clean Transportation (ICCT), zero-emission heavy trucks captured 22% of the market in the first half of 2025, up from 8.6% a year earlier. Tractor-trailers — the heaviest segment once considered hardest to electrify — now lead with a 30% ZEV sales share. The Institute for Energy Economics and Financial Analysis (IEEFA) reports that leading Chinese manufacturers project 50–80% electrification of heavy-duty truck sales by 2028.
China's new five-year plan reflects this reality: battery-electric is classified as "current technology," while hydrogen remains categorized as "future study."
What This Means for Global Trucking
European OEMs remain committed to a dual-track strategy. Daimler Truck, Volvo Group, and Toyota are deepening their fuel cell joint venture cellcentric, arguing that hydrogen is essential for routes exceeding 1,000 km and high-payload applications. Volvo Trucks began customer tests of hydrogen combustion engine trucks in 2026, with commercial launch planned toward the end of the decade.
But the Chinese experience suggests the window for hydrogen in heavy trucking is narrowing fast. When the world's second-largest oil company — which has every incentive to keep hydrogen alive — publishes an internal assessment calling the hydrogen truck thesis into question, it signals that the technology's last stronghold is under direct assault from cheaper, more efficient batteries and an infrastructure buildout that shows no signs of slowing.
For fleet operators evaluating powertrain strategies, the message is increasingly clear: battery-electric is winning today, and the gap is only widening.
